  • Role summary: Counts each role's A's, R's, C's, and I's, and notes roles that may be overloaded or not needed.
  • How to use: What each letter means and how to fill in and review the matrix.

How to use it

  1. List the roles across the top (roles, not names).
  2. List the activities and decisions down the side: approvals, sign-offs, releases, and changes.
  3. Pick a letter in each cell from the dropdown, starting with exactly one A per row.
  4. Fix every row the Check column flags, then review the matrix with the team and the client.

To use it in Google Sheets, open Google Sheets, choose File, then Import, and upload the file. The dropdowns and formulas carry over.
